EOS® Implementer FAQ
Questions founders ask
Straight answers about working with a Certified EOS Implementer® in San Diego — what it is, what it costs, how it works, and how to begin.
What is a Certified EOS Implementer®?
A Certified EOS Implementer® is an independent expert who teaches, facilitates, and coaches your leadership team to master the Entrepreneurial Operating System® (EOS®). They run your quarterly and annual planning sessions, keep the team accountable to the process, and help you get the most out of the EOS® tools — Vision, Traction®, and a Healthy leadership team.
What's the difference between an EOS® Implementer and a business coach or consultant?
A consultant tends to study your business and hand you recommendations to execute on your own. A coach often works one-on-one on personal performance. An EOS® Implementer does something different: they facilitate and coach your whole leadership team to run the business on a specific, proven operating system — EOS® — that you own and keep using long after the engagement. The unit of improvement is the team, and the tools stay with you.
How much does it cost to work with an EOS® Implementer?
EOS® Implementers are independent and set their own fees, typically charging a fixed rate per full-day session rather than a long-term retainer. Your total investment depends on the size of your leadership team and how many sessions you do over the year. The best way to get a clear number is the free 90-Minute Meeting — Jon will walk your team through the tools and give you a straightforward sense of the investment with no obligation.
We tried self-implementing EOS® from the book Traction and stalled. Is that normal?
Very. Many teams get early momentum from reading Traction and then plateau once the day-to-day takes over. A professional implementer keeps the team disciplined, facilitates the hard conversations a peer inside the company can't lead objectively, and compresses the learning curve — so you get results faster and they actually stick.
What happens in a Focus Day?
A Focus Day is usually the first full-day working session. Your leadership team gets clear on the right structure with an Accountability Chart, learns to set and track measurable numbers on a Scorecard, identifies your most important quarterly priorities (Rocks), and starts running the weekly Level 10 Meeting™. You leave with practical tools the team can use immediately.
How long does it take to fully implement EOS®?
Most companies work through the foundational tools over roughly two years of quarterly sessions, but you start seeing change much sooner — often within the first quarter as the team gets aligned and the weekly meeting rhythm takes hold. EOS® is designed to become self-sustaining: the goal is a team that runs the system without needing the implementer in the room forever.
Does Jon work with companies in person in San Diego?
Yes. Jon is based in San Diego and runs full-day EOS® sessions on-site with leadership teams across San Diego County — including Carlsbad, Encinitas, Poway, and North County. The core quarterly and annual sessions are most effective in person, with virtual sessions available when scheduling calls for it.
What size and type of company is EOS® right for?
EOS® works best for founder- or owner-led companies with roughly 10 to 250 employees that are ready to commit to running on a system. It's industry-agnostic — Jon works with professional services, manufacturing and trades, healthcare and dental practices, agencies, technology, and more. What matters most is a leadership team that's open, honest, and willing to be held accountable.
How do we get started?
It starts with a free 90-Minute Meeting where Jon walks your leadership team through the EOS® tools so you can decide whether it's the right fit — no pressure and no obligation. From there, most teams begin with a Focus Day.
